For emerging leaders
You did everything right. You worked harder than anyone. And still, the role went to someone else.
5 quiet signs you’re not ready for that big leadership role (and how to fix it in 90 days)
It is rarely your skill. It is the small, quiet ways you hold yourself back when the room gets bigger. Here is what I watched for in thirty years as a CEO, and what to do about each one.
By Dr Clare Allen
Sign 1
You rehearse what to say, then say less than you meant
You walk into the meeting with a clear point. By the time it is your turn, you have softened it, shortened it, or let someone else make it. The room never hears your real thinking.
The 90-day fix: For 90 days, say your point first and explain second. One sentence, before anyone else frames it.
Sign 2
You are waiting for someone to tell you that you are ready
You are doing the work of the bigger role, but you are still asking for permission to claim it. Senior people notice who waits and who steps forward.
The 90-day fix: Each week, make one decision you would normally escalate. Own the call and the result.
Sign 3
You become a different person in different rooms
Confident with your team, small with your boss, guarded with the board. Switching versions of yourself is exhausting, and people sense it as inconsistency.
The 90-day fix: Write your Anchor Statement: who you are when you lead at your best. Read it before every high-stakes meeting.
Sign 4
You are known for delivery, not direction
Everyone trusts you to get things done. Few people think of you when the question is where we should go next. Big roles go to people with a point of view.
The 90-day fix: Bring one forward-looking idea to every leadership conversation for the next 90 days.
Sign 5
Pressure pulls you back to old habits
When the stakes rise, you take the work back, over-prepare or go quiet. Under pressure we don't rise to our training. We fall back to who we think we need to be.
The 90-day fix: Use a three-minute reset before the rooms that matter, and log how you showed up afterwards.
Sign 5 is the one that costs the most. That is why I built Pocket Anchor.

The 3-minute pre-room reset
Under pressure, we don't reach for what we learned. We reach for who we think we need to be. The reset brings you back to who you are, right before it counts.
1
Choose the room
Board, boss, team, client or a hard conversation. Each has its own cues.
2
Find your anchor
Return to your Anchor Statement and the values you lead from.
3
Ground and walk in
A short breath and posture prompt, so you arrive as yourself.
The Presence Log
Before the meeting, note how you feel. After it, note how you showed up. Over weeks, the log shows you something no feedback form can: the leader you are becoming.
Made for leaders on the way up
- You've just stepped up, and the rooms feel bigger than you
- You know your work, but your voice shrinks under pressure
- You want to be known for who you are, not a version built to survive
