The problem
Frameworks were delivered. Feedback was given. Behaviour changed for a while. Then the pressure rose, a restructure landed, a key person left, and the old patterns came back.

The research behind why this works
Organisational psychologists John Meyer and Natalie Allen identified three forms of commitment a leader can have to their organisation, set out in their 1991 paper in Human Resource Management Review. Continuance: they stay for the pay and conditions. Normative: they stay out of obligation to the role. Affective: they stay and perform because they're genuinely invested in the mission. Only affective commitment holds up under pressure — the other two collapse the moment a better offer or an easier exit appears. Dr Allen's doctoral research found the path to affective commitment runs through skill utilisation, mediated by autonomy: people commit when their capability is genuinely used, and they have the room to use it their own way. Both depend on emotional intelligence most leadership training never touches. As AI absorbs more of the technical and operational load, the leaders who can build that kind of commitment, not just compliance, are the ones who become harder to replace, not easier.
